The Situation
The owner was running a well-regarded small restaurant but had been the same size for five years and was not sure whether that reflected a ceiling or a choice. Staff turnover was frequent and the cost of training kept eating into margins.
What We Did
Over twelve months of monthly meetings, we mapped the actual cost of turnover, looked at what was driving it, and worked through changes to how the role was presented and compensated. We also looked at menu pricing together — the restaurant had not changed prices in three years.
What Changed
Staff retention improved noticeably over the second half of the year. A modest pricing adjustment — made in two stages, not all at once — maintained customer volume while improving per-cover margin. The owner renewed for a second year.

What We Did
Three sessions over six weeks looked at current workload distribution, what tasks were genuinely bottlenecking growth versus what felt urgent but could wait, and what a third hire would need to do to pay for themselves within a reasonable timeframe.
What Changed
The owner hired, but for a different role than originally planned — one focused on fulfilment rather than sales, which turned out to be the actual bottleneck. The working plan included a three-month review milestone that the owner found useful to have in writing.

The Foundations Review mapped income timing, deposit structures, and costs across a sample of recent projects. What emerged was a pattern of significant time gaps between completing work and receiving final payment — a cash flow issue driven by contract terms rather than business volume.
What Changed
The owner adjusted her deposit structure and began invoicing in stages on longer projects. The change was straightforward to implement and within two months the month-end cash position had stabilised noticeably.
